Project Delivery Health Audit — evidence-backed delivery health assessment

The problem

Your project has data. The harder question is whether the data tells you the truth.

A status report can say Green while an important dependency is unresolved. A risk register can look complete while the real delivery threat sits in meeting notes. A milestone plan can still show the committed date after the evidence underneath it has changed.

The Audit is designed to answer five management questions from the evidence available: Are we actually on track? What is most likely to hurt delivery? Which decisions or dependencies are holding the project back? What information is missing or contradictory? What needs management action now?

Who it is for

For people responsible for active software delivery

Project Managers, Delivery Managers, BA Leads, PMO and Operations Leads, founders, COOs, software-agency leaders, and project sponsors who need an independent view of delivery health.

Use it when reporting confidence is slipping

RAG status no longer feels trustworthy, milestones are moving, or different project artifacts tell different stories.

Use it when control is fragmenting

Risks, blockers, decisions, dependencies, scope changes, or actions keep carrying forward without clean closure.

Use it before a consequential decision

Steering, recovery, reforecast, release, scope trade-off, or escalation decisions benefit from an independent evidence-based read.

You do not need to wait for Red

The Audit is designed to identify visible problems and weaker signals before the delivery result makes them obvious.

What you submit

Use the project evidence you already have

The Audit covers one active software-delivery project. Typical materials include:

Current management view

Latest project status report or consolidated update, plus the current delivery plan, milestone list, release plan, scope or equivalent.

Supporting evidence where available

RAID/risk log, backlog or work-item export, decision/dependency/action records, recent meeting/update notes, and relevant testing or release-readiness information.

Missing evidence is not treated as failure. If important information is unavailable, it is recorded as missing evidence and reflected in evidence confidence. If the submission is too incomplete to support a responsible assessment, you will be told what minimum information is needed before the review begins.

What you receive

An executive-ready assessment built for management action

Delivery Health Score + RAG

A weighted Delivery Health Score plus Green, Amber, or Red recommendation with the evidence basis made explicit.

Evidence confidence

A separate view of how strongly the available project information supports the assessment.

Priority delivery findings

Top risks and weak signals, unresolved decisions and dependencies, scope/requirements concerns, ownership gaps, quality/release-readiness concerns, and reporting-integrity issues.

30-day corrective action plan

A prioritized sequence of actions focused on immediate threats, restoration of control, and stronger recurring management visibility.

The final package includes an executive-ready report and one async clarification round by email.

How it works

Four steps. No discovery call.

1. Reserve your Audit

Complete checkout for one Project Delivery Health Audit through Gumroad.

2. Submit your evidence

Download the client intake after checkout, complete it, and email the intake plus current evidence using the supplied submission instructions.

3. Review-ready check

Your evidence package is checked for enough context to support a responsible assessment. The three-business-day clock starts only after review-ready acceptance.

4. Receive the Audit

Your executive-ready Audit is delivered through Gumroad within three business days, followed by one async clarification round.

Evidence method

Evidence and judgment stay separate

The Audit does not convert missing information into invented certainty. Material conclusions distinguish:

Evidence — what submitted project information directly supports.

Inference — a reasonable conclusion drawn from evidence but not directly stated by it.

Missing information — information needed for a stronger assessment but not available.

Contradiction — two or more submitted project sources that materially disagree.

That is why Delivery Health and Evidence Confidence are reported separately.

Scope included

  • one active software-delivery project
  • current project evidence submitted through the intake

Scope boundaries

Project delivery assurance — not a certification exercise

The Audit is not a technical architecture or code-quality review, security or penetration test, formal QA certification, legal or contract advice, financial audit, regulatory certification, individual employee-performance assessment, comprehensive PMO maturity assessment, or guaranteed schedule prediction.

Confidentiality & data handling

Submit the minimum evidence necessary

Only submit project information that you are authorized to share. Remove credentials, passwords, API keys, secrets, access tokens, unnecessary personal information, and sensitive material that is not needed for delivery assessment.

The current beta intake is submitted by email after checkout. If supporting evidence is too large for email, you may provide authorized file-sharing/download links. Your email provider and any file-sharing service you choose may process those materials under their own terms and privacy policies.

Submitted material is used to perform and deliver the Audit. Identifiable client documents, company names, project names, or excerpts are not published as examples, testimonials, or case material without explicit permission.

FAQ

Frequently asked questions

Do I need to book a call?
No. The Audit is async-first. You submit the project context and evidence, and the assessment is delivered in writing.
What if our project documentation is incomplete?
Incomplete evidence does not automatically count against the project. Important gaps are identified as missing information and reduce the confidence of conclusions where appropriate. If the submission is too incomplete to begin responsibly, you will be asked for the minimum essential information before review-ready acceptance.
Does the Audit tell me whether the project is Green, Amber, or Red?
Yes. You receive an overall RAG recommendation with its evidence basis, alongside a weighted Delivery Health Score and a separate Evidence Confidence assessment.
Can a project receive a weak result simply because evidence is missing?
No. Missing evidence is reported as uncertainty. It is not silently converted into project failure. Weak evidence can, however, prevent a confident Green conclusion.
Is this a PMO maturity assessment?
No. The Audit focuses on the current delivery health of one active software project.
What counts as one project?
One active software-delivery initiative with a reasonably identifiable scope, delivery objective, and current set of commitments.
How quickly will I receive the report?
Within three business days after your submission has been accepted as review-ready.
What happens after I receive the report?
You can send one async clarification round by email about the findings, scoring, or recommendations.
